This is due to the fact that the replacement and management of absent employees needs to be financed and that this situation causes additional costs in terms of\u00a0<em>overtime work\u00a0<\/em>and\u00a0<em>disorganization<\/em>.<\/p>\n<p><strong>This calculation however only partially accounts for the total indirect costs incurred by the company<\/strong>, which include the\u00a0<em>damage to the company&#8217;s image<\/em>,\u00a0a\u00a0<em>lower quality<\/em>\u00a0of its services and even possibly a\u00a0<em>drop in the level of motivation<\/em>\u00a0of the more diligent employees.<\/p>\n<p><strong>Being able to deal with the company\u2019s absenteeism rate thus represents a critical issue to the company&#8217;s management<\/strong>, for when it reaches a certain level, it will impact the health of the organization itself. Moreover, it is most likely that new employees who join a &#8220;diseased&#8221; organization will themselves be &#8220;contaminated&#8221;.<\/p>\n<p><em>&#8220;Our aim, as an employer, is to ensure that our employees enjoy their work because they are well-trained, listened to, respected, given responsibility to and evaluated with fairness.&#8221; \u00a0<\/em>The management of absences and late arrivals thus fully belongs to\u00a0<strong><a href=\"http:\/\/www.hr4free.com\/en\/HR-Department-Toolkit\/Employer-Branding-Strategy-HR-Marketing-Corporate-Identity\" target=\"_blank\" rel=\"noopener\" data-cke-saved-href=\"http:\/\/www.hr4free.com\/en\/HR-Department-Toolkit\/Employer-Branding-Strategy-HR-Marketing-Corporate-Identity\">the company&#8217;s employer branding strategy (article)<\/a><\/strong>.<\/p>\n<h5 style=\"text-align: center;\"><b>TOOLS<\/b><\/h5>\n<p><strong>First of all, the company should determine a &#8220;threshold rate&#8221;, i.e. the maximum absenteeism rate acceptable<\/strong>, which represents an ideal that should be strived for.\u00a0<u>In Switzerland, this rate is comprised, in average, between 2 and 5% of worked hours<\/u>, depending on the industry.<\/p>\n<p><strong>It would then be in the company\u2019s best interest to design a systematic follow-up process for all cases of absenteeism<\/strong>, while differentiating the possible situations they may reflect. The most straightforward way of structuring this process is to refer to the\u00a0<em>tranches<\/em>\u00a0of the company&#8217;s\u00a0<em>insurance policy<\/em>\u00a0and design a standardized response in each situation.<\/p>\n<h5 style=\"text-align: center;\"><b>PRACTICE<\/b><\/h5>\n<p><b>First-level intervention \u2013 preventive interviews:<\/b>\u00a0this measure can be taken by the direct superior when a significant modification in the employee&#8217;s behavior and\/or performance (late arrivals, output\u2026) is observed. A\u00a0<u>preventive procedure<\/u>\u00a0is then undertaken, the contents of which are the following:<\/p>\n<ol>\n<li><em><strong>A\u00a0<\/strong><b>1<sup>st<\/sup>\u00a0assessment interview<\/b>\u00a0<\/em>is conducted in order to jointly explore the situation with the employee in question. It is possible to resort to the\u00a0<em>DESC technique<\/em>\u00a0and to apply the\u00a0<strong><a href=\"http:\/\/www.hr4free.com\/en\/Employee-Development-Processes\/Assessment-and-Career-Development-Interview-Yearly-Appraisal\" target=\"_blank\" rel=\"noopener\" data-cke-saved-href=\"http:\/\/www.hr4free.com\/en\/Employee-Development-Processes\/Assessment-and-Career-Development-Interview-Yearly-Appraisal\">methodology of the assessessment interview (guidelines)<\/a><\/strong>.<\/li>\n<li><em><b>Evaluation phase\u00a0<\/b><\/em>(2 to 3 months)<\/li>\n<li><em><b>Two scenarios<\/b><\/em>\u00a0may arise at this point:<\/li>\n<\/ol>\n<table class=\" cke_show_border\" border=\"0\" width=\"0\" cellspacing=\"0\" cellpadding=\"0\">\n<tbody>\n<tr>\n<td><b>The situation improves<\/b><\/td>\n<td><b>The situation does not improve<\/b><\/td>\n<\/tr>\n<tr>\n<td>\u00a0A<b>\u00a0<\/b><em>final interview<\/em>\u00a0is arranged. The process is closed and conclusions are made.<\/td>\n<td>A\u00a0<em>2nd assessment interview<\/em>\u00a0is conducted in order to clarify the situation, and a new\u00a0<em>assessment phase<\/em>\u00a0is set up:<\/td>\n<\/tr>\n<tr>\n<td><b>NB: do not forget to congratulate the employee for the change observed!<\/b><\/td>\n<td>\n<ul>\n<li>the situation improves: a\u00a0<em>final interview<\/em>\u00a0takes place<\/li>\n<li>the situation still does not improve: setting-up of a<b>\u00a0<\/b><em>second-level intervention<\/em>\u00a0in partnership with the Human Resources Department and the external partner<\/li>\n<\/ul>\n<\/td>\n<\/tr>\n<\/tbody>\n<\/table>\n<p><b>II. Second-level intervention \u2013 follow-up measures:<\/b>\u00a0this action is conducted jointly by the\u00a0<u>direct hierarchical superior<\/u>, the\u00a0<u>HR Department<\/u>\u00a0and the possible\u00a0<u>partner(s)<\/u>\u00a0concerned. It ensues from the observation that the situation has not improved following the first-level intervention. It consists in taking the following steps:<\/p>\n<ol>\n<li><em><strong>A new assessment interview<\/strong>\u00a0<\/em>is conducted; it should gather the employee, the direct hierarchical superior, an HR professional and the external partner specialized in the observed malfunction (doctor, alcoholism expert, etc.). The aim of this interview is to\u00a0<em>clarify the goal of the intervention<\/em>\u00a0and to\u00a0<em>reach an agreement for the continuation of the follow-up process<\/em>.<\/li>\n<li><em><b>Two scenarios<\/b><\/em>\u00a0may arise at this point:<\/li>\n<\/ol>\n<table class=\" cke_show_border\" border=\"0\" width=\"0\" cellspacing=\"0\" cellpadding=\"0\">\n<tbody>\n<tr>\n<td><b>The employee accepts to go through the follow-up process<\/b><\/td>\n<td><b>The employee refuses the follow-up process<\/b><\/td>\n<\/tr>\n<tr>\n<td>\n<ol>\n<li>An<em>\u00a0interview\u00a0<\/em>aimed at discussing the issue is arranged<\/li>\n<li>Follow-up actions are worked out<\/li>\n<li>A new interview is arranged with the aim of designing an\u00a0<em>action plan\u00a0<\/em>for the monitoring of the employee&#8217;s progress in applying the measures that have been agreed upon<\/li>\n<li>A\u00a0<em>final interview<\/em>\u00a0takes place at the end of the process<\/li>\n<\/ol>\n<\/td>\n<td>\n<ol>\n<li>The risks and consequences of this decision are exposed and a\u00a0<em>final\u00a0deadline<\/em>\u00a0is set for a change<\/li>\n<li>At the expiry of this deadline, an\u00a0<em>interview<\/em>\u00a0us conducted in order inform the employee of the steps that will be taken and of their mode of application<\/li>\n<\/ol>\n<\/td>\n<\/tr>\n<\/tbody>\n<\/table>\n<\/div>\n<div>\n<h5 style=\"text-align: center;\"><strong>EXAMPLE<\/strong><\/h5>\n<p><strong>Let us consider the example of a company that has the following insurance tranches: 0-3 days, 4-30 days and more than 30 days.<\/strong>\u00a0It decides to implement a professional management of absenteeism procedure by including\u00a0<u>late arrivals<\/u>\u00a0into the 0-3 days tranche. The annexed table provides you with a\u00a0<b><a href=\"http:\/\/www.hr4free.com\/PDF_Files\/Blog_EN_Management_absenteeism_management_sample_process.pdf\" target=\"_blank\" rel=\"noopener\" data-cke-saved-href=\"http:\/\/www.hr4free.com\/PDF_Files\/Blog_EN_Management_absenteeism_management_sample_process.pdf\">sample process for the management of absenteeism and late arrivals (responsibility assignment matrix)<\/a><\/b>\u00a0with the\u00a0<a href=\"https:\/\/hr4free.com\/en\/Management-of-Processes-by-Coaching\" target=\"_blank\" rel=\"noopener\" data-cke-saved-href=\"https:\/\/hr4free.com\/en\/Management-of-Processes-by-Coaching\"><strong>Management by Coaching (MPC&#x2122;)<\/strong><\/a>\u00a0methodology.<\/p>\n<h5 style=\"text-align: center;\"><strong>SWISS LAW<\/strong><\/h5>\n<p>In Switzerland, the social insurances that are referred to in the former example are the following ones:<\/p>\n<ul>\n<li>Sickness insurance (private)<\/li>\n<li>Unemployment insurance<\/li>\n<li>Accident and occupational disease insurance<\/li>\n<li>Family allowances<\/li>\n<li>Income compensation allowances in case of military service and maternity<\/li>\n<li>Occupational pension plan :<\/li>\n<\/ul>\n<p><em><strong>1.
